Transforming Global Supply Chain Services: A Case on End-to-End Optimization Through Process Redesign, Digitization, and Ecosystem Rationalization
Abstract

Global supply chains increasingly face volatility, regulatory constraints, and service pressures that require organizations to modernize fulfillment operations without relying solely on large-scale ERP transformations. This paper presents a GCC-led, multi-country transformation case for a multinational pharmaceutical company, operationalized through an integrated Lean-Digital-Vendor framework. The initiative combined lean process re engineering, a cloud-based digital control tower, and vendor ecosystem rationalization to address chronic inefficiencies in order-to-fulfillment operations. Unlike conventional ERP-dependent programs, the transformation adopted a modular, mid-scale digital strategy that delivered substantial improvements: OTIF performance increased from 78% to 96%, order cycle time reduced from 6.5 to 4.2 days, vendor count was consolidated from 120 to 45, and logistics cost-to-revenue ratio improved from 12.5% to 9.8%, generating annual savings of approximately $2.1 mn. Beyond operational gains, the initiative strengthened data governance, standardized fulfillment processes, and elevated the strategic role of the Global Capability Center as an orchestrator of enterprise-wide performance. This case advances literature by providing empirical evidence of how mid-scale digital interventions, supported by lean principles and performance-driven vendor governance, can produce scalable impact in complex, multi-country supply chain environments.
